AI training and transformation for marketing agencies

AI already made you faster. Now let’s use it to become the agency your clients can’t replace.

It all starts with one question: how replaceable is your agency today? Find out by taking the assessment.

The problem

Other agencies aren’t your competition anymore. Your clients are.

AI has been good to agencies. First drafts arrive in minutes, research that took an afternoon takes an hour, and most agency owners feel they are well on their way with it.

The uncomfortable part is that the same tools are on your clients’ laptops, and they are getting better at them too. When a marketing manager can brief ChatGPT the way they used to brief you, and get something usable back, the question of what they still need you for comes up at the next renewal, whether or not anyone says it out loud.

Very few of them move to another agency. They take the work in house, keep you for the part they can’t do themselves yet, and pay less for it.

So the technology that is helping your agency most is the same technology that makes it easier to do without. Both are true at the same time.

The answer

Surprisingly, the answer is more AI.

Your clients will keep getting better at AI. The only thing you can do is get so far ahead of them that they can’t catch up: more output at a higher quality, with better margins, at a level they can’t reach with their ChatGPT subscription.

More tools won’t get you there. Everyone has the tools. Getting there means extracting what your agency actually knows, years of judgement about what works for which client and why, out of people’s heads and into an AI system that uses it on every job and adds to it after every job. Your experience stops being something your people carry around and becomes something your agency owns. And it compounds.

“Clients can buy the same AI tools you use. But they can’t buy your years of experience, and they can’t buy your unique way of working that gets them results.”
The system

AgentC-OS. The C stands for Compound.

Most agencies are at one of two levels with AI. At the first, it is used loosely: no policy, no shared way of working, everyone with their own tools and habits. At the second there are workflows: written down, repeatable, the same every time.

There is a third level, and almost nobody is there yet: the AI-flywheel. At this level, everything the agency has learned, about each client and about the work itself, is captured in a system that uses it on the next job and adds to it afterwards. Every project makes the whole agency better, including whoever joined last month. A client can’t take that in house. It took years to build your unique expertise and it keeps growing. That is what makes an agency hard to replace, and it is what you can put a price on once your hourly rate has become hard to defend.

AgentC-OS is an AI operating system for an agency, built to get you to the third level and keep you there. It is what I help agency owners build, around their own clients, in their own agency.

Who is asking

I lost my agency to AI. Making sure you don’t lose yours is my mission now.

I’ve spent 25 years in agencies. For the last ten of them I ran my own: a twelve person agency doing conversion optimisation for e-commerce, mainly for clients in the United States.

In 2025 I had to close it. There were several reasons, and one of them was AI. I underestimated it for far too long. I could see it changing the industry, and like most owners I told myself I’d catch up later. That moment never came. Clients started asking ChatGPT what to change on their pages instead of asking us, and by the time I saw how much of our work that had taken over, it was too late to turn the agency around.

So I know what this costs. Financially, professionally and personally.

For the last 18 months I have done nothing but AI. Learning, building, testing, getting it wrong, trying again, with one goal: to work out what I should have done differently. I have. With what I know now, my agency would still exist.

That is why this has become my personal mission. I made the mistake, I paid for it, but I found the solution. So now I do what I wish someone had done for me a few years ago: I help agency owners avoid the mistake I made.

It took me 18 months. You don’t have 18 months, and you don’t need them. That’s where I come in.
